Help with hreflang configuration

We currently have different country versions of our site with a hreflang configuration; we have a spanish site targeted for Spain and then different subdirectories for every latin american country we're targeting to. Other than minimal differences, at the moment they are similar until we can handle providing unique content for each country. Our goal, then, would be to show the right one for every Google version, but also to avoid penalties.
Our configuration is like this:

Do you reckon this would be the right approach? Moz is currently telling us that there's duplicate content between the different country subdirectories, and to an extent there is, does that correlate with Google penalizing us for it?
Also I've seen examples of self-referential alternates (such as including the in the Mexican version), or to put the canonical referencing the primary http://www.example.com/, will any of this help to our goals?

When should hreflang be deployed in this situation; now or later ?
Hi I have a question in regard to point 1 in Gianluca Fiorelli first comment on Aleyda Solis old but great international targeting article in regard to hreflang: https://mza.seotoolninja.com/blog/using-the-correct-hreflang-tag-a-new-generator-tool it would obvs be amazing if either Gianlucca or Aleyda can answer but if anyone else feels they can do so confidently then that would be great too 🙂 I'm advising someone in similar situation as that (their main brand is USA based on a .com showing up in UK searches too) and they have launched .co.uk sites (without any seo) to target UK brand searches, so obviously the .com is still dominating UK serps for brand, and the .co.uk is ranking on page 4 on average for a brand search. **BUT **before I tell them to roll out hreflang shouldn't they build up some authority etc first for their new country specific (.co.uk) site ? since they are very new and have no authority or even basic SEO and don't rank higher than page 4 for brand searches (the .com is in no1 in both usa and uk). I know hreflang needs to be used correctly here but im not sure when it should be, now or later (after authority has built up for the new uk focused sites) ? In other words I take it deploying the hreflang correctly wont simply cause these home pages to swap positions for brand search in uk (or will it) ? Im worried deploying it immediately could actually destroy the brands current page 1 serps for brand term (since will remove the .com page from the uk serp). Hence i take it its best to build up the new .co.uk sites seo/authority etc first and at least get that sites brand ranking moving up the listings before deploying hreflang on the .com, to then hopefully remove the .com listing in place of the .co.uk for brand ? OR does Gianlucca point in his comment suggest that correct hreflang usage on both sites should swap the high authority .com no1 position with the low authority .co.uk for a brand search ? Hreflang missing
Hi everybody, I cannot find the hreflang in the source code neither in the sitemaps but Google search console is showing me the tag. Did anyone have this problem? Or does anyone know how to check it? I scanned the site and no tool detected the hreflang in it. Thank you.

International SEO & Duplicate Content: ccTLD, hreflang, and relcanonical tags
Hi Everyone, I have a client that has two sites (example.com & example.co.uk) each have the same English content, but no hreflang or rel="canonical" tags in place. Would this be interpreted as duplicate content? They haven't changed the copy to speak to specific regions, but have tried targeting the UK with a ccTLD. I've taken a look at some other comparable question on MOZ like this post - > https://mza.seotoolninja.com/community/q/international-hreflang-will-this-handle-duplicate-content where one of the answers says **"If no translation is happening within a geo-targeted site, HREFLANG is not necessary." **If hreflang tags are not necessary, then would I need rel="canonical" to avoid duplicate content? Hreflang Alternate & Pagination
Hi everybody, So I'm setting up hreflang tags on an ecommerce site. The sites are in the USA and Canada. The Canadian site will have fewer products than the American site, meaning that there won't be as many pages in each category as there are on the American site. What is the correct way to handle hreflang tags on these extra category pages? To put this another way, the American site may have a category with 3 pages of products, while the Canadian equivalent only has 2 pages of products. What happens to this extra American category page (example.com/widget-category/page-3) ? Does it get an hreflang tag linking to the first page of the equivalent Canadian category (example.ca/widget-category/)? Does it not get any hreflang tags because it has no true Canadian counterpart? Does it matter at all if it has a canonical tag pointing to the first page in the series anyway (example**.com**/widget-category/)? Thanks, Andrew B.

Search Console Hreflang-Tag Error "missing return tag": No explanation
Hey there, we have recently implemented hreflang on the sitemap level for our global website. The website has 57 sitemaps that are all referenced in a sitemap index file (www.buschvacuum.com/sitemap.xml). Google is showing several errors in search console ("Sitemap provided URLs and alternate URLs in 'en-AU' that do not have return tags."). However when I try to verify this I do find the return tags. Can this be caused by the fact that my hreflang tags span several sitemap files? To pick one random example (see screenshot for search console error message):

HELP: Incorrect Meta Tag description showing for the wrong search results
Hi Guys I'm stuck here! I have update the hreftags, updated the sitemaps. I have 3 top level domains and my zenory.com site is showing for the home page the wrong meta tag description, as you can see in the attachement the meta tag is showing the new zealand site meta tag description which is for zenory.co.nz Anyone know what might be going on here? I have also fetched the home page through WMT as well and its still returning the same results any advice would be much appreciated! Thanks

International SEO - Help Make Tuff Decisions
Hey Moz Friends, I need help making a tuff decision. I just finished watching Rands Video here: http://moz.com/blog/international-seo-where-to-host-and-how-to-target-whiteboard-friday My website is www.pti-world.com , I'm trying to rank for the term "walk through metal detectors" for other countries. I am currently on the 2nd page in many countries. So here is the big question: Lets say I work hard and get 20 links from U.K. Should I point them to my page that is currently on page 2 in the u.k. ? OR... will I see better rankings if I start a "new" website under a subdirectory and point those 20 links to that new page? We don't have a large budget for this. The companies that are currently ranking in the top positions are "NOT" geotargeting there website from what I can tell (they are using .com domains). What route would you recommend I take??
